Why will the first two kill you? simply because with a nonstandard product (I take you do not have the 20+ Man-years it takes to develop a 'true' PLC) you will spend more money on supporting customers than you ever will sell the product for.

So, these two things add up to "custom made control board"(?)

E.g. finding a manufacturer (or owner) of some sort of machinery and offering him customized automation solutions?

I've seen several small businesses here built on retrofitting older machines (in various industries) with new electronics. The mechanics often withstands much longer than the typical life cycle of the control electronics is. Apparently, it did not make any millionaire, but maybe helped to pay the bills...
